What is RACI Matrix

Introduction

RACI Matrix is very important project management tool used in assigning various tasks to different roles in completing tasks or deliverables for a project or business process. It is especially useful in clarifying roles and responsibilities in cross-functional/departmental projects and processes. RACI is an acronym derived from the four key responsibilities – Responsible, Accountable, Consulted/Consult and Informed.  

In the context of PMP – RACI Matrix is referred as Responsibility Assignment Matrix (RAM) 

A common type of RAM that uses responsible, accountable, consult and inform statuses to define the involvement of stakeholders in project activities – PMBOK® Guide

RAM is part of the Human Resource Management process that deals with OBS, WBS and RBS. It ensures that, each project activity is assigned a specific resource & resource or team of individuals referred as function or department is assigned responsibility.

Matrix-Based structure depicts the relationship between work to be done and project team members?

A high-level RAM may show that Company X has been hired to complete the engineering portion of a project. A low-level RAM may show that Mr. Iyer of Company X will be completing the electrical engineering for the design portion of the project.

Four Key Responsibilities 

Let us look at each of these four key responsibilities –

1 Responsible Person or Team or Function assigned to complete the task. (Doer) You may be able to delegate task meaning you can delegate responsibility but never accountability. 
2 Accountable  Sometimes also knows as Approver or final Approving authority or Accountable Authority. Responsibility can be delegated but Accountability can never be delegated. In other words, an Accountable must sign off (Approve) on work that a Responsible provides. There must be only one Accountable specified for each task or deliverable. (Buck stops here) 
3 Consult or Consulted  Those whose opinions are sought; and with whom there is two-way communication.
4 Informed  Those who are kept up-to-date on progress, often only on completion of the task or deliverable; and with whom there is just one-way communication.

Summary 

Above example shows that, all activities associated with one person or function or department as the case may be and in a different dimension it shows all people associated with one activity e.g. Feasibility Study. This also ensures that there is only one person accountable for any one task to avoid confusion. Meaning there can be ONLY one person accountable for the task or activity. 

The RACI is particularly important when the team consists of internal and external resources to ensure clear divisions of roles and expectations.

It is recommended that, RAM is prepared by PM in consultation with team members thus helps in developing more precise matrix, but in addition the team members will also feel greater ownership of assignments, leading to greater commitment and participation.
